Picking the Wrong Salesforce Partner Is Expensive

Red Flag 1: No Discovery Process

If a consultant gives you a quote after a 15-minute call, walk away. They are guessing at your requirements. A proper discovery takes 2-4 hours covering your current process, your data, your team, and your goals. Only then can anyone quote accurately.

Red Flag 2: Certified Admin But Not Certified Consultant

Salesforce has two paths. Admins can configure Salesforce they know how to create fields and build reports. Consultants can design solutions they translate business requirements into architecture. You need a consultant. Ask to see their Trailblazer profile and look specifically for Sales Cloud Consultant or Service Cloud Consultant certifications, not just Administrator.

Red Flag 3: Offshore-Only Team

Nothing wrong with offshore talent in support roles, but offshore-only implementations create problems. You message at 2pm EST and get a response the next morning. Every question takes 24 hours. Cultural disconnects mean they do not understand US business processes, compliance requirements, or standard practices. Require a US-based project lead who is in your timezone and understands your market.

Red Flag 4: Hourly Billing Only

Hourly billing gives consultants zero incentive to work efficiently. Estimated 40 hours becomes 80 hours and you receive a bill double what you expected. Demand fixed-fee pricing. A real professional can quote a fixed fee because they know what they are doing. If they insist on hourly only, they are not confident in their own estimate.

Red Flag 5: Cannot Show References in Your Industry

Ask for three companies similar to yours that they have implemented Salesforce for in the last two years. Real consultants have happy clients who will take a 10-minute reference call. Ask specifically about budget adherence, timeline, and what they wish had gone differently. If a consultant makes excuses about confidentiality, that is a red flag.

Red Flag 6: Promising Completion in Under 2 Weeks

Real implementations take time. Basic Sales Cloud needs 3-4 weeks done properly. Sales and Service Cloud together need 6-8 weeks. Anyone promising faster is either skipping discovery, skipping training, or delivering a template they reuse for every client regardless of fit.

Red Flag 7: Training Is Not Included or Is Optional

An implementation without training is a $20,000 system your team will not use. Low adoption is the number one reason Salesforce implementations fail. Training must be hands-on, role-specific, and included in the fixed price not offered as an expensive add-on.

Questions to Ask Before You Sign

  • What certifications do your consultants hold? Look for consultant-level certifications, not admin only.
  • What exactly is included in your fixed fee? Discovery, config, data migration, integration, testing, training, and go-live support should all be included.
  • Who specifically will do the work? Get names and LinkedIn profiles. The salesperson and the implementer are often different people.
  • What happens after go-live? Will they support you for 30 days? 90 days? What is the rate for changes after launch?
  • Can I see a demo of work you have done for similar companies? Real consultants have demo environments they can show you.
